compressing a .gif

I made a .gif from a youtube video that's 12MB(854x480x55) large and slightly too big for a profile picture but i don't know how to compress it. i tried photoshop but it messed it up

First thing: reduce the size. That's big for a gif, especially if it's going to be used as a display picture. 

 

Playing around with colour settings and other settings when creating it can shrink the size a fair bit. Also, cutting out any unneeded frames can cut the size a fair bit.
